What it has instead is a layer of full-service mobile and digital shops in Toronto, Vancouver and Montreal that quote in US dollars, price against Manhattan, and staff the organic work with whoever is free. Here is why the invoice is so large and the listing so unchanged.

Gabriel Machuret · September 2026Every few months a Canadian founder sends me an agency proposal and asks whether the number is normal. It usually is, and that is the problem. Canadian app marketing agencies price against the American market, because their clients compare them to American agencies, and because half of them quote in US dollars to make the comparison easier. The fee that lands in your inbox from a Toronto or Vancouver agency is a New York fee with a maple leaf on it. What is behind that fee is not a New York team.
Here is the structural issue. Canada is a small market for app marketing services. There are a handful of genuinely app-focused shops, App Guardians in Vancouver being the best known, and a much larger number of digital agencies and dev studios that added ‘ASO’ to the services page when clients started asking for it. A small market cannot support deep specialists, so the specialists it does have are stretched across every category, and the generalists are learning on your account. Both charge the same rate, because the rate is set by the exchange rate, not by the depth.
The full-service model makes it worse. A Canadian agency that does paid acquisition, creative, social and ASO for the same client reports on all of them together, and the paid work always has more to say. Organic ASO ships a rewrite, maybe a test, and then goes quiet while the stores respond. In a blended report, quiet looks like nothing, and nothing gets less attention next month. The retainer does not shrink. It was never priced by the organic work; it was priced by the relationship.
Then there is the ‘ask them to name one’ test. I have sat in on calls with Canadian agencies where I asked a simple question: which app did you personally take from unranked to a top-ten keyword position, and what did you change to do it? The answers are almost always about paid campaigns, because that is what the agency actually does all day. Organic is the service on the website. Paid is the service in the building. If you want the organic work done by people who do it every day, the building is the wrong place to look.
There is also a quieter cost. Canadian agencies love process: onboarding decks, discovery workshops, strategy sprints. That is a cultural strength in software and a weakness in ASO, where the strategy is a one-week teardown and the rest is execution and patience. A month of discovery billed at six thousand Canadian dollars produces a document that says ‘rewrite the metadata and test the first screenshot’, which is what any competent practitioner would have started doing on day two.
Compare that with one consultant who does only the store, takes a fixed number of clients, and charges a fixed fee that ends. A teardown of your listing and your competitors in the markets your installs actually come from, which for most Canadian apps is the United States first. A rewrite. One screenshot test at a time. A handover your team can run. No exchange-rate pricing, no discovery month, no paid campaign for the organic work to hide behind.
To be fair to the Canadian market: if you want a local team that can run paid, creative and organic together, meet you in person, and invoice in a currency your finance team likes, a Toronto or Vancouver full-service agency is a reasonable buy and the responsiveness on the directory reviews is real. If what you want is your listing fixed by someone who does that all day, the invoice is buying a building you do not need. Objections
Marginally, and often not at all once the quote is in US dollars. The gap that matters is depth, not price: a smaller market cannot keep specialists busy on one thing.
For paid media and meetings, yes. ASO is a teardown, a rewrite, a test and a wait. The person doing it needs to know your category, not your time zone.
Some do. Ask for US references in your category. If the case studies are all Canadian brands, the answer is in front of you.
